What Is the HBRI? The Hogan Business Reasoning Inventory Explained

The Hogan Business Reasoning Inventory (HBRI) is the cognitive ability test in the Hogan Assessments lineup. According to Hogan, it measures "reasoning style," which the publisher defines as the ability to evaluate sets of data, make decisions, solve problems, and avoid repeating past mistakes. Unlike Hogan's better-known personality questionnaires, the HBRI has right and wrong answers: it presents business-flavored problems and scores how accurately you solve them. This article explains what the HBRI measures, how it is structured, how long it takes, and how it differs from the Hogan Personality Inventory (HPI), Hogan Development Survey (HDS), and Motives, Values, Preferences Inventory (MVPI).

Hogan describes the HBRI as the first measure of reasoning ability designed to predict real-world performance in a business setting. The test evaluates two kinds of problem solving.

• Qualitative reasoning: working with data visualization, logic, and verbal information to solve problems. In practice, this means reading charts, evaluating arguments, and drawing sound conclusions from written material.

• Quantitative reasoning: working with mathematical and spatial information to solve problems. This covers numerical reasoning of the kind managers face when interpreting budgets, forecasts, and performance data.

The publisher states that all HBRI problems are business related and measure the test taker's ability to use business information to make accurate decisions based on data. In a 2019 explainer, Hogan tied the test to a working definition of "business reasoning": accurately forecasting sequences of events inside and outside an organization, recognizing when those forecasts do and do not apply, and making appropriate decisions based on them.

For readers familiar with the research literature, this territory overlaps heavily with "general mental ability," the broad reasoning capacity that ordinary IQ tests measure. Classic work by Frank Schmidt and John Hunter, summarizing 85 years of personnel selection research, found that general mental ability is among the best single predictors of job performance. The HBRI packages that kind of measurement in business dress, which makes the items feel relevant to the workplace even though the underlying ability being tapped is broad reasoning skill. A test with business-themed content is not measuring a fundamentally different ability than a well-built general reasoning test, a point worth keeping in mind when comparing it with instruments like the Watson-Glaser critical thinking test, which occupies similar ground in legal and managerial hiring.

The HBRI is administered online through Hogan's assessment platform, typically as part of a battery an employer assigns. Hogan's product page lists a 25 to 30 minute average completion time, while the company's candidate FAQ says the test typically takes about 35 minutes. Either way, it is the longest sitting in the Hogan battery, since the publisher reports that each of its three personality inventories takes only 15 to 20 minutes. If you need to stop mid-test, Hogan's FAQ notes that answers are saved automatically and you can log back in to finish.

The test produces an overall business reasoning score along with two subscale scores. The current subscales date from a revision that took effect on December 4, 2019. Before then, the HBRI reported "Tactical" and "Strategic" reasoning subscales; the update replaced these with the Qualitative Reasoning and Quantitative Reasoning scores described above while keeping the same overall score. Hogan explained at the time that the change was meant to improve the user experience and sharpen what each subscale communicates.

Hogan also describes three assumptions behind the instrument: that good business decisions require clear thinking, rational analysis, and critical evaluation of consequences; that these reasoning skills can be measured; and that the resulting scores predict managerial and executive performance. Candidates should know that Hogan is a business-to-business company. Individuals cannot simply buy the HBRI, and whether you ever see your own results is up to the employer's system administrator, a practical limitation the company acknowledges in its FAQ.

The Hogan suite is best known for personality measurement, and the HBRI is the odd one out. We cover the personality side in detail in our guide to the Hogan Assessment, so here is the short version of how the four instruments divide the territory.

• HPI (Hogan Personality Inventory): the "bright side" of personality, meaning how you relate to others at your best. It is based on the five-factor model, was developed in the 1980s, and reports seven primary scales with 42 subscales.

• HDS (Hogan Development Survey): the "dark side," meaning tendencies that emerge under stress and can derail careers, measured across 11 scales and 33 subscales.

• MVPI (Motives, Values, Preferences Inventory): the "inside" of personality, meaning core goals, values, and drivers, reported on 10 primary scales.

• HBRI (Hogan Business Reasoning Inventory): cognitive ability, meaning how well you evaluate information and solve problems, reported as an overall score plus qualitative and quantitative reasoning.

The deepest difference is the nature of the questions. Hogan's FAQ tells candidates that the personality and values inventories have no right or wrong answers, so the sensible strategy is simply to answer honestly. The HBRI is a maximal-performance test: there are correct answers, your accuracy is what counts, and the score reflects ability rather than style or preference. Hogan markets the combination explicitly, arguing that personality data plus cognitive data gives a fuller picture than either alone, since cognitive scores predict problem-solving effectiveness while personality scores predict how someone will actually behave with colleagues day to day. On its cognitive assessments page, Hogan lists the HBRI alongside the Hogan Judgment test, a separate instrument focused on decision-making style and reactions to feedback.

Hogan positions the HBRI for two main applications: candidate selection and leadership development. In selection, the score helps an employer judge whether a candidate can handle the analytical demands of a specific role, particularly managerial and executive positions where resource-allocation decisions carry large consequences. In development, the subscale profile is used to identify how a leader tends to approach problems and where additional support or training might help.

This is consistent with the wider industry pattern. Cognitive ability tests such as the CCAT and the HBRI persist in hiring because the underlying construct predicts job performance better than most alternatives, including interviews and years of experience, a conclusion Schmidt and Hunter's meta-analytic review made hard to ignore. Hogan's own framing follows the same logic: organizations rarely select managers based on demonstrated decision quality, so a standardized reasoning measure gives them a defensible, comparable data point.

For candidates, the practical implications are straightforward. Treat the HBRI like any timed reasoning test: work in a quiet environment, read each problem carefully, and manage your pace across the sitting. Because the content is drawn from business contexts, comfort with charts, percentages, and short analytical passages helps, but there is no specialized business knowledge to cram. The test measures reasoning, and reasoning ability is stable enough that last-minute preparation moves scores only modestly.

The HBRI has genuine strengths. It measures a construct with a long validity record, it is short enough to be practical in hiring pipelines, and its business-themed content gives it strong face validity with candidates and executives. The 2019 subscale revision also brought its reporting closer to the qualitative and quantitative reasoning language used across the testing field.

The limitations are worth stating just as plainly. The HBRI is a proprietary instrument, and Hogan does not publish item counts, norm-sample details, or score-scale documentation on its public pages, so independent evaluation requires access to the technical manual. Scores are delivered to the commissioning organization, and candidates may never see their own results. A 25 to 35 minute screening test is also necessarily an estimate with meaningful measurement error, so a single HBRI score should inform a hiring decision rather than settle it. Finally, the HBRI is not an IQ test in the everyday sense: it does not report a familiar IQ score on the mean-100 scale, and it samples a narrower slice of tasks than a full multi-domain cognitive battery.

HBRI stands for Hogan Business Reasoning Inventory. It is the cognitive ability test offered by Hogan Assessments, the Tulsa-based publisher best known for its personality inventories.

Hogan's product page lists an average completion time of 25 to 30 minutes, and its candidate FAQ says the test typically takes about 35 minutes. Progress saves automatically if you need to stop and resume.

Yes. Unlike Hogan's personality and values inventories, which the publisher says have no right or wrong answers, the HBRI scores the accuracy of your solutions to business-related reasoning problems.

Since a December 2019 revision, the HBRI reports qualitative reasoning (solving problems with data visualization, logic, and verbal information) and quantitative reasoning (solving problems with mathematical and spatial information), plus an overall business reasoning score.

Functionally it measures reasoning ability, the same core construct IQ tests target, but it does not report an IQ score and covers fewer cognitive domains than a full battery. Think of it as a business-focused cognitive screener.

Not directly. Hogan sells to organizations, so individuals usually encounter the HBRI through an employer. Hogan refers individual users to its network of independent consultants.

The HBRI answers a narrow question well: can this person solve business-flavored reasoning problems accurately? If you want a fuller measure of your cognitive abilities, with results you actually get to see, a comprehensive test is the better tool. The RIOT IQ test, the Reasoning and Intelligence Online Test, was developed by RIOT IQ with psychometrician Dr. Russell T. Warne for adults 18 and older. It includes 15 subtests across six cognitive indices (verbal reasoning, fluid reasoning, spatial ability, working memory, processing speed, and reaction time), takes about 52 minutes, and reports scores on the familiar mean-100, standard-deviation-15 scale. It does not replace an individually administered diagnostic evaluation. It will, however, give you a normed, multi-domain view of the reasoning skills that tests like the HBRI sample only in part.
